The problem to solve.
Eight centers and multiple vendors working in parallel can produce eight locally successful tools — and a disconnected operation. Handoffs, shared data and adoption had to be governed at program level.

Where I focused.
The central trade-off
Each center could optimize its own technology, but the program needed one operational system. The completion standard joined process change and live IT so local delivery did not leave the end-to-end handoff unfinished.

Define completion around operational readiness.
A center could close only when both its operating-model changes and its technology were live. IT deployment alone did not meet the acceptance standard.

Make shared data a delivery dependency.
Coordinated the common data foundation and Azure Data Factory integration across 35 production sites, so downstream tools could connect to one system.

Create one rhythm across teams and vendors.
Ran SAFe Release Train governance with PI Planning, ART Sync, risk reviews and Inspect & Adapt. Shared standards made cross-team dependencies and vendor commitments visible.
03 / THE OUTCOME
What changed.
- An integrated delivery model covering 8 centers and 15 specialized tools across 35 production sites.
- Measurable annual production uplift reported by the program.
- The NEDRA platform became the basis of an external transformation proposal, with a phased roadmap and pre-contract validation.
04 / MY ACCOUNTABILITY
A clear line of ownership.
These are program outcomes delivered by cross-functional teams and partners. My accountability was program governance, sequencing, integration and the completion standard. The external transformation work described here was proposal and validation work, not a claim of completed deployment.
WORKING PRINCIPLE
The handoffs between teams deserve as much attention as the work inside each team.
