01 / THE CHALLENGE

The problem to solve.

A technically ambitious program can be hard to govern when software independence, new functionality and production adoption compete for investment. Leaders needed to distinguish the maturity and purpose of each commitment.

02 / KEY DECISIONS

Where I focused.

The central trade-off

New functionality, vendor independence and production readiness competed for attention. The portfolio discussion separated their investment purposes and distinguished delivered products from future commitments.

    Separate investment purposes.

    Helped structure the portfolio discussion around development, vendor dependence and operational readiness. Different funding needs required different decision criteria.

    Make program dependencies visible.

    Connected the program to shared data, infrastructure and neighboring initiatives through portfolio coordination. Specialist applications depended on more than their own development teams.

  3. 03

    Distinguish the delivered from the planned.

    Prepared decision material that kept the four projects put into service in 2024 separate from seven projects planned for 2025. Roadmap commitments remained visible as future work.

03 / THE OUTCOME

What changed.

  • The reviewed program encompassed more than 15 digital systems and 46 registered IP results.
  • Four projects had entered service in 2024; seven were identified as planned work for 2025.
  • Investment and integration considerations were brought into the portfolio decision process.

A clear line of ownership.

The product and IP figures describe the wider program. I contributed to investment governance, prioritization and cross-program integration; I do not claim to have personally built the systems or led every program workstream. Planned 2025 items are not presented as completed.

Technical promise becomes governable when maturity, dependencies and the next commitment are clear.
